
A customer asks an AI assistant which service to buy. Your operations team asks an AI assistant to summarize a client file. Both happen in a chat window, but they deserve different business decisions.
OpenAI’s latest advertising announcement makes the first use case more commercially significant. For a firm planning its AI strategy, the useful questions are how to be discovered, how to measure new business, and where confidential work should run.
What OpenAI announced
On October 5, 2026, OpenAI announced visual ads that it plans to test during image generation in the US later this month. The placements will be labeled and separate from the image being created. It also announced expanded conversion-measurement partnerships and brand-suitability evaluation pilots. OpenAI says advertising does not influence ChatGPT’s answers. Read the announcement.
Our interpretation is that ChatGPT is becoming a more developed customer-acquisition channel. That creates a reason to evaluate it alongside existing marketing channels. It does not establish that it will outperform them for your business.
ChatGPT ads are closer to paid search than SEO
Search engine optimization, or SEO, helps search engines discover and understand public pages so those pages can earn organic visibility. Buying advertising pays for sponsored distribution. Those activities can support the same business, but they require separate budgets and separate reporting.
That distinction carries into AI. A paid ChatGPT placement is different from your website being selected as a source in an AI-generated answer. Neither an advertising budget nor a well-optimized page guarantees an organic recommendation.

SEO is not free: content, technical work, and maintenance take resources. Its spending also behaves differently from an advertising budget. Improving a service page creates an asset you can keep maintaining; an ad campaign buys distribution under a platform’s current terms. Evaluate both against the same business outcome, while accounting for those differences.
Google’s SEO Starter Guide emphasizes understandable, useful content and discoverability. Those remain sensible investments when your next visitor may arrive from a conventional search result, an AI answer, or an ad.
SEO still matters when the answer comes from AI
Google’s current guidance treats optimization for generative AI search as SEO. Pages must be indexed, eligible for a search snippet, and included in Search generative AI features through Search Console. Google says special AI text files and new schema types are unnecessary; its search systems ignore llms.txt for visibility and rankings. Meeting the requirements does not guarantee inclusion. For a professional-services firm, start with the public questions a buyer actually needs answered: which clients you serve, what you deliver, where you operate, what an engagement involves, and what evidence supports your claims. A clear comparison with stated limits is more useful than dozens of nearly identical pages aimed at slight keyword variations.
You may see this work described as answer engine optimization (AEO) or generative engine optimization (GEO). For this article, AEO means making an answer easy to find and understand; GEO means improving how a business or source is represented in generated answers. These are overlapping working labels, not separate placement products you can buy from an engine.
There are platform-specific controls to understand. OpenAI documents separate crawler settings for ChatGPT search and model training: OAI-SearchBot supports search discovery, while GPTBot concerns potential training use. Compare customer outcomes, not dashboard totals
A search impression, an AI citation, an ad click, a lead, and a signed customer describe different steps. Counting them as equivalent makes a channel comparison look more precise than it is.
OpenAI’s expanded tools include Pixel and Conversions API support, attribution partners, and early work on geographic incrementality experiments. Its measurement announcement also describes reporting for conversions after an ad view without a click. Those are different measurement methods and should be labeled separately in your reporting. Attribution assigns credit under a rule. Incrementality estimates what happened because of the marketing activity compared with what would have happened without it. A customer might see a ChatGPT ad, search your company name later, and then make an inquiry. Different dashboards may each claim credit. Adding their totals can count the same customer more than once.
For a service business, track the sequence from inquiry to qualified opportunity to won customer. Record acquisition costs, the value of the work, and the delay before a sale. Treat a campaign that generates many unsuitable inquiries differently from one that generates a few good-fit engagements.
Consider a deliberately simplified example. Suppose a campaign costs $2,000 and reporting credits it with ten customers: attributed acquisition cost is $200. If a well-designed experiment estimates that only four customers were additional, incremental acquisition cost is $500. Both calculations can be correct because they answer different questions. These are illustrative numbers, not ChatGPT campaign results.
Small firms may not have enough volume for a reliable experiment. In that case, report the uncertainty, deduplicate customer records, compare qualified leads over a suitable buying cycle, and avoid presenting an attribution rule as causal proof. Selected advertiser success stories are reasons to investigate, not forecasts for your own campaign.
Public discovery and private work need different rules
The material that helps someone choose your firm is usually intended for public use: service descriptions, approved examples, process explanations, and pricing information you have chosen to disclose. A client’s records, unpublished forecast, deal terms, or employee file has a different purpose and audience.
A practical starting point is to classify the material before selecting tools:

A conversion integration is its own data flow. Even when advertisers cannot see private ChatGPT conversations, information you send from your own website or CRM still needs deliberate handling. Inspect event payloads rather than assuming that every field available in a CRM belongs in advertising measurement. Do not put confidential case narratives into campaign parameters or conversion-event labels.
An ad-free plan and an on-premises system solve different problems

The practical comparison for internal work is therefore broader than whether a product shows ads. Examine who operates inference, which services receive documents, what gets logged, how access is controlled, and what happens to backups and retained data.
A business cloud service can be the right fit when its features, contractual terms, administration, and data handling meet your requirements. An on-premises deployment can give your firm direct control over more of the processing environment, while making your team or operating partner responsible for updates, security, capacity, and recovery. A practical next step for your firm
First, improve the public material that helps the right customers understand your offer. Keep it accurate, accessible, and specific enough to support an actual buying decision.
Second, if ChatGPT advertising is available and appropriate for your business, run a bounded test with a clear offer and a qualified-customer metric. Keep paid placements, organic search, and AI referrals identifiable in your reporting. Allow for the time it takes your customers to decide.
Third, map one confidential internal workflow independently of that marketing experiment. Identify every system that receives its information and decide which boundaries you need to control.
